Can you make money self-publishing?

There was some very interesting discussion of this question at a workshop on self-publishing I led recently. Sixteen or so people round the table all had different goals, starting points, skills, strategies and experiences. Some did everything themselves, and used time and perseverance rather than money for the project. Others – me included -needed professional help with all or part of the process, and were able and prepared to pay for it. Others spent all their money on producing the book, but then found themselves with nothing left over to use for promotion, without which their beautiful books were still in their boxes cluttering up the house. Some just about covered their costs; some were nowhere near doing so; one or two had lost more than they could afford. I’d expected at least some stories of financial success, but heard none. Maybe the quiet ones at the table were doing better than they wanted to share.

There’s no question that almost all self-publishing projects will cost you something, either money or time, and probably both. There’s also no doubt that producing an ebook is much easier and cheaper than any other format, and you can sell heaps if you put a ludicrously low price on it, but the effect on sales is ephemeral. Publishing a paperback is a more difficult, but carries with it many more opportunities for promotion and direct sales.

I’m often surprised that many aspiring self-publishers don’t appear to have thought the process through, although that’s understandable given its complexity. If you truly understood the whole process it might be so daunting that you would never even start. One of the more unfortunate of the workshop participants regretted that she hadn’t attended a workshop like this two years before, and we realised why when she recounted – very bravely I thought – the series of mistakes she had made and the loss she’d incurred.

I may have had some advantage in this ‘business project’ game having been self-employed for many years, and having some idea of how to think ahead financially. Before I took the decision to self-publish I knew enough to calculate how many books I would need to sell, at what price, to retrieve the money I had shelled out at the start on the costs of ensuring a high quality paperback. The costs were for critique, editing, design and printing, and came to around £5000 for a 1500 print run. I also knew that bulk printing is cheaper than ‘print on demand’ (POD), and that unit costs are a function of quantity. How did I know that? I did enough initial research to think through some of the details and their implications. I was then able to work out how long it might take to recoup the money, and an approximate ‘rate of sale’. I reckoned it might take two years to recoup the outlay on the 1500 print run, and that turned out to be about right, although the necessary promotion strategy developed very slowly. I should have thought longer and harder about ‘How will people know about your book and why should they want to buy it?’

Once printed, and before sale, the books have to be stored somewhere. I ended up paying for dry secure storage, although I could at a pinch have saved that money by persuading friends and family to store a few boxes each for me. When the first print run was all sold, at a profit of about £4 per book, and I could reprint, then the the unit production cost would go down by about 50% while the price would remain the same, which makes for more profit. I priced the ebooks so that they too would generate about £3-4 each, as the up front costs are minimal. I have used Kindle Direct Publishing, which seemed very complicated to start with and required patience to reach any level of confidence. It’s paying off though: ebooks sales are steadily increasing, and £80-£100 per month is quite a healthy return, in my terms at least. The more books you have to sell, the better, but the outlay of time and investment to produce one book each year, as I currently do, is very demanding for someone with a job or a family, or both.

None of this is rocket science. But listening to people’s experiences the other day I realised what a struggle some self-publishers have. One person had sent off their precious manuscript to an outfit who promised to publish and make her rich. She has not seen any money, as the company she’d trusted went bankrupt, having sold her work on to another bunch of charlatans who also went down. What a mess. Now she has no money left to find out what she may be entitled to, and is lost the commercial maze that she tried unsuccessfully to avoid in the first place.

There’s lots more to say about the financial aspects of self-publishing, and I’ll hold some of it for future posts. I hope my recent two-hour workshop was helpful, although it could have been longer, and pressure of time didn’t enable me to get detailed feedback. There are so many writers out there considering self-publishing, and so many unscrupulous people keen to exploit that interest, that I find myself wanting to help with the basic practical details. Will running workshops on self-publishing generate greater sales of my books? I doubt it, but it feels like something that needs doing.

‘Proactive promotion’:investing time, not money

I’ve just done an interview with Paul Teague for his forthcoming podcast series about self-publishing and it got me thinking about the challenge which faces all self-published authors – how to get people to notice your book when you haven’t got the budget for promotions that traditional publishers have.

Let’s assume that you have no money to spend on promotion: what can you do at no cost? First, there’s the local newspapers in your area. Every day, or every week, they have papers to fill with local news. They don’t have the staff or the time to sniff out stories of interest to their readers, and you can help by taking your story to them, in a form that they can use with minimum effort. If you have a tame PR person among your acquaintance, get them to show you how to write a press release, and then do one to send out. Alternatively, look at the newspapers and magazines that people who might be interested in your book would be most likely to read, and analyse the articles in there. How long are they, what kind of headline, and content, and style? Write something like this about your book, thinking of a ‘hook’ that might attract the interest first of the editor and then of their readers. Visual stuff helps too. Do you have a picture of yourself holding the book, or talking to a group about it? Is it of good enough quality to go straight into the paper alongside the article you’ve written? If so, send both the piece (with the word count in brackets at the end) and the picture to the features editor with a note explaining who you are, and ask if they could use it. In my experience, they will, and you now have a few hundred words and a picture in your local newspaper for nothing.

What about your local library? They often have readers’ groups, or do special author events. If you write or see the person responsible locally for organising these groups, tell them about your book and what you might enjoy talking about, and see if they’re interested. Don’t expect to be paid for the talk or your travel. This is a ‘loss leader’, but they will promote the event, again with a blurb and a picture around the area and probably online as well, and if you ask they will invite a photographer from the local paper to come and take the picture for publication with a short caption explaining what you were doing, what the book is about. That’s two promotion strategies in one shot, and again it costs you nothing but your time and travel.

Local radio? They need to find newsworthy local stories for hours of air time every day. Check out the presenters online, listen to what they do and then decide which of them and their listeners might be interested in your book. Write, email or call them and be persistent if needs be, without being a pain. Send your chosen person a copy of the book and a summary of its content, and some ideas about what you might talk about. The presenters often have a journalism background, so a well-presented press release would be familiar to them too. Radio is far easier to get access to than television. They might be wary of whether you will come across well on radio, so if you’ve had any prior experience in this field they would find that reassuring. They won’t pay, and might suggest that you go to the nearest studio and have your interview from there. My suggestion would be that you go to where the programmes is being made and have a face to face conversation with the presenter, which comes across far better, and you have then you have actually met the presenter, which will help if you want to go on the programme again with your later books.

All these approaches take time, but without them you may have a great book and no buyers. Doing any of these for the first time may seem difficult or nerve-wracking, but so it is with anything new, and your confidence grows with practice and experience. The second step is so much easier than the first. There’s lots more you can do: this is just a start.

Point of view and ‘peripheral vision’

I had an eye test this week. ‘Excellent peripheral vision’, said the optician after I looked for the flashing lights at the edges of the screen, pressing the button whenever I saw one. Have you done that test? It’s like a game.So, that means that I can see what’s happening away from the centre of my vision. Maybe that extends to my writing too.

As I carried on ‘plotting’ over the past few days, I wondered whether I am too interested in the ‘peripherals’, that is what’s happening away from the main action of my story, at the expense of the principal storyline. That was the problem with the first novel I ever wrote. What about ‘point of view’? said my ‘professional critic. And it was a fair question. In every scene, what caught my eye was someone at the edge of the action, watching, listening, thinking, reacting. That felt right to me as the writer, but I was persuaded that the reader might find it confusing. So I try now to decide at the beginning of each chapter, whose shoulder am I sitting on in this scene? Sometimes the POV might switch from one paragraph to the next within a single chapter, but that would be rare and deliberate, not continual and accidental as it had been in the first draft of ‘A Good Liar’. I think maintaining that discipline has probably been helpful, but I still yearn for the ‘triangulation’ you can get when the same events are witnessed and commented on by a range of people.

As I prepare to start writing the first full draft of Book 5, I wonder whether I can experiment a little this time: have my previous four books given me permission to push against the constraints of style without losing my readers? Life is complex: the same events can be perceived quite differently by different participants.

We’ll see. As the starting point of writing gets closer I find myself itching to get going, now that the planning and research is almost done. And you know where my cursed peripheral vision is taking me now? Even before I’ve started on writing Book 5, I’m thinking about Book 6.

The latest ‘genre-fads’

As any regular reader of my blog will know, I’ve always been puzzled by the complexities of ‘genre’ and its effect on those in the book business whose role is to decide what gets published and what doesn’t. Apparently in the latest edition of the ‘Bookseller’ magazine, which I haven’t seen myself, is an article about a new ‘sub-genre’ label ‘grip-lit’, a term used to describe psychological thrillers, such as ‘Gone Girl’ and ‘Girl on a Train’. (I’ve already noted the repeat of ‘girl’ in the title, to bring one’s work instantly to the notice of a literary agent.) ‘Grip lit’ is hardly a new idea; it’s been around for decades, displaced more recently by the new wave of ‘detectives’. Perhaps literary fashion, like its clothing counterpart, has a ‘retro’ phase, when the delights of a previous era are re-discovered and claimed by a younger generation.

If genre is indeed driven by the vagaries of fashion, writers like myself face some choices. We can scour the landscape of current trends to find what sells, analyse the component parts and imitate them as quickly as possible, before the trend fades. And if we’re really clever, we’ll use a trendy title book too. Alternatively, we could aspire to something more timeless and run the risk of being ignored by the bandwagons that sweep by so relentlessly. The beauty of aiming for the timeless is that the books’ shelf life is much longer. If you’re self-publishing in paperback – which you probably are as no agent is interested in anything so untrendy – shelf life is an important consideration. Self-publishers can’t afford the ‘launch’ and promotion budgets available to traditionally published books, and have to rely instead on steady sales over a longer period to get any return on the initial investment.

In the Saturday Guardian review section, a few pages on from the piece about ‘grip lit’, there is an article by Hilary Mantel about the life and work of Elizabeth Jane Howard. Howard’s work is often disparaged, with a genre definition of ‘by women, for women’. Mantel believes that this category existed ‘until very recently’, but I think it’s still around, and just as disparaged as ever. The difference is that now such novels rarely if ever penetrate the net thrown around the publishing business by the professional agents on whom the business now relies. Confusions abound. When does fashionable ‘chick lit’ grow up into unfashionable ‘by women, for women’? Is this another example of the confusing irrelevance of genre? Isn’t it time we dropped the whole labyrinthine idea, or a least cleared away the clutter and returned to a smaller range of overall ‘categories’ of fiction which is not defined by assumptions about who will read them?

 

Dreadful Downton dialogue

I watched Downton Abbey the other night, for the first time. Before that, my only contact with it had been sitting next to Hugh Bonneville in the Business Class lounge at Los Angeles airport, and that was only because Air NZ lost my luggage for nine days on the way out and had to give me enough points for an upgrade. That’s a tale for another day.

Anyway, Downton Abbey, the finale. Oh dear. I wasn’t sorry I hadn’t seen the rest of it. Being charitable, perhaps the dire script was the inevitable outcome of the scriptwriter’s mission impossible – tying up far too many storylines in one episode, as well as fitting in the obligatory set pieces complete with valedictory one-liners and extravagantly costumed extras by the bus load. Poor bugger. I hope he’s lying in a darkened room, or on a beach somewhere far away from a television.

The whole affair was an object lesson in what happens when dialogue carries too much plot. ‘Oh hello, Fanny/Cedric/ whoever, I haven’t seen you since Lady X ran off with the butcher and then we all went hunting and Albert broke his leg. How are you?’ ‘Very well, thanks, and so much better since I recovered from that bout of flu in Episode 6 which nearly killed me and made me realise that life Is short and I had to divorce Dierdre before my fiftieth birthday.’ Fortunately, as I watched this farago I had a DA veteran in the room to answer my queries, although she was annoyed by my irreverent approach. ‘But it used to be good,’ she maintained stoutly. ‘This is just the end.’ Oh it was, it was.

Imagine my surprise when serious Tweets the following day praised everything I’d found risible. ‘Wasn’t it wonderful how they managed to tie up all the story lines so neatly,’ the DA fans purred, as if this was a good thing. I could only surmise that tying up every loose end was a genre protocol which had been slavishly followed, at the cost of any dramatic authenticity. Characters and plot were all left hopelessly two-dimensional, however well they may have been portrayed in the past. I suspect the actors knew they had became caricatures of themselves: maybe they wept quietly into the post-production champagne.

Many years ago, in the very first course I did on ‘How to write a novel’ (Arvon, 2007, at The Hurst) Louise Doughty spent a couple of hours on dialogue, which I’ve never forgotten. First she gave us a transcript of actual conversation, including every non-sequitur, hesitation and repetition – which was almost impossible to read. Then we had another example of the kind I’ve alluded to above: ‘Oh hello George, how good to meet you on a lovely day with the bluebells unfurling into spring sunshine etc’ which was as unnaturally ghastly as many of the lines in the DA finale.

The desired path is somewhere between the two, of course, and hard to navigate. Dialogue needs to be read aloud by the writer, because spoken conversation differs in so many respects from the written form: very few complex sentences, some hesitation and repetition, and many contextual details taken for granted, which the writer has to supply by other means. The writer can indicate the tone of voice by adverbs, or variations on ‘said’, but most of them sound clunky. The reader has to be helped to keep track of who’s speaking, without the luxury of seeing who is doing so.

As part of the initial ‘character studies’ that I develop when someone new is introduced, I try to hear how they will talk. What kinds of verbs and metaphors might the person use? Do they have any characteristic phrases, interesting in themselves and also indicative of a state of mind? Do they interrupt others during conversation or listen carefully and respond? Do they think before they speak, or put a foot in it occasionally, and how will this affect those around them? I’m sure every good scriptwriter will do the same, until and unless the demands of the plot get in the way, as they did at Downton Abbey over Christmas.

 

What do readers want to know?

It’s been a busy week for meeting readers, and I’m always interested to discover what they want from me and from the books. Here are a few of the questions that crop up most frequently:

 

Q. Do you base your characters on people that you know? Do you people-watch and use it in your books? (The sub-text here is ‘Are you watching me now?’)

I never really know how to respond to this. The details of characters for the story don’t just appear from nowhere: from a few decades of people- watching there are hundreds of people in my head, but memory retains only bits and pieces – the metaphors someone uses, or the voice or style of clothes, or something they did. I remember, for example, a boy I was at school with who had wide shoulders and a short body, and how his jackets always looked too long. He and I were walking near my house one afternoon and were overtaken by a sudden violent thunderstorm. We’d never shown much interest in each other before, but in the middle of this violent weather we kissed passionately, just once, galvanised by the energy around us. That was a moment of intensity that has lingered in my memory: I haven’t used it in a story yet, but I will.

There are countless fragments like that, some visual, some emotional, that surface suddenly while I’m writing. It’s not really an intentional process. It just happens, and I think my characters and the stories are the richer for them. When I’m writing I do so for hours at a time, reaching a level of concentration which is sometimes called called ‘Flow’, (defined by Wikipedia as “the mental state of operation in which a person performing an activity is fully immersed in a feeling of energized focus, full involvement, and enjoyment in the process of the activity. In essence, flow is characterized by complete absorption in what one does.” That’s it. In that state, fragments of memory appear and find their way on to the page: the outline of a character might have been created earlier, but many of the details emerge during the writing.

Q. Do you always know how your story will end?

I’ve certainly improved my planning since the random chaos of the first attempt at writing a novel, but I can’t say that I know exactly how my story will end when I start it. It’s trite to claim that the characters take over, but to some extent it’s true. If the story is character-driven, that’s bound to happen. Crime fiction, with its requirement for structure and ‘clues’ sprinkled around makes that more difficult, as I found when writing ‘Cruel Tide’. I knew quite early on how the penultimate climatic scene would work, but the final scene of reaction and resolution was written several times before I found a way of closing the story that was true to both the characters and the authenticity of the events and the setting.

Q. When is the next book coming out?

It’s a  welcome question in as much it indicates an willingness to read on, but my hear sinks whenever I hear it. ‘This time next year,’ I’ve been replying as cheerfully as I can muster, thinking as I do so of the months of work that are entailed, the planning, the problems, the research, and then the days of purdah, sitting at the laptop for hours at a time, reading, re-reading, worrying, dreaming, talking to my editor, worrying some more. Sometimes I wonder if I really want to go through it all again at such speed, but my commercial sense tells me that a year is about as long as my readers are prepared to wait for the next one before they lose interest.
